The short answer

Offline conversion tracking in Google Ads means sending what happens after the click, such as a lead becoming qualified or a deal closing in your CRM, back to Google Ads. Google then reports and bids on real sales instead of form fills. You capture an identifier when the lead arrives (the Google click ID, called GCLID, or the lead’s email or phone), store it in your CRM, and upload conversions when the lead’s status changes.

As of 2026, Google recommends that advertisers new to this start with enhanced conversions for leads, which matches on hashed email or phone, rather than GCLID-only imports. Imports can run through Google’s Data Manager, a CRM connection such as HubSpot or Salesforce, a scheduled spreadsheet or the API.

Why this matters for lead-generation businesses

If your Google Ads account counts every form submission as a conversion, Smart Bidding learns to find people who fill out forms. Some of them are buyers. Many are students, job seekers, vendors and spam. The algorithm cannot tell the difference unless you tell it.

Once qualified leads and closed deals flow back, you can:

  • See which campaigns and keywords produce revenue, not just leads.
  • Bid toward qualified leads or deal value instead of raw volume.
  • Cut spend on search terms that generate junk inquiries.
  • Report cost per sale to leadership with numbers your sales team trusts.

For service businesses with a long sales cycle, such as contractors, law firms, B2B services and clinics, this is often the single biggest improvement to an account. Our guide to what Google Ads costs a small business explains why cost per lead alone can mislead.

Two methods: GCLID import and enhanced conversions for leads

GCLID-based import

Auto-tagging adds a click ID to the landing page URL. A hidden form field captures it, your CRM stores it, and you upload conversions with that ID. Google’s help center notes the GCLID is case sensitive and conversions must be uploaded within 90 days of the click.

Enhanced conversions for leads

The Google tag captures hashed email or phone from your lead form. Later you upload the conversion with the same email or phone, hashed with SHA-256. No hidden field is needed, and matching survives when the click ID is lost.

Google’s FAQ gives a shorter upload window for conversions matched on customer data: 63 days. Many accounts send both the GCLID and the hashed email for the best match rate.

Setup, step by step

  1. Turn on auto-tagging in Google Ads account settings.
  2. Define your stages. Agree with sales on what counts as a qualified lead and a closed deal, and which CRM field marks each one.
  3. Capture identifiers. Add a hidden GCLID field to every lead form and map it to a CRM field, and enable enhanced conversions for leads in the Google tag so email or phone is captured.
  4. Accept customer data terms in Google Ads goals settings.
  5. Create offline conversion actions for each stage, such as qualified lead and closed deal, with values if you have them.
  6. Connect the import. Use Data Manager or a native CRM connection where available, a scheduled Google Sheet, or the Google Ads API.
  7. Wait before the first upload. Google’s help center says to wait 4 to 6 hours after creating a new conversion action.
  8. Check diagnostics after a few days for match rates and errors.

What to upload: stages and values

Choose two or three stages that sales records reliably. A typical setup for a service business looks like this:

  • Qualified lead. Sales confirms a real prospect with a real need. This happens often enough to train bidding.
  • Proposal or appointment. A meeting is booked or a quote is sent.
  • Closed deal. The customer signs, with the actual or expected revenue as the value.

Values help even when they are estimates. As an illustrative example, if a closed job averages $8,000 and one in four qualified leads closes, a qualified lead is worth about $2,000 to you. Uploading that value lets Google weigh a qualified lead against a junk form fill. Update the estimates once a quarter as your close rates change.

Privacy and consent

Enhanced conversions send hashed customer data to Google, and you must accept Google’s customer data terms to use them. Make sure your privacy policy says you share data with advertising partners for measurement, and respect consent choices where the law requires it. HubSpot’s connection, for example, can limit syncing to contacts who gave consent. This is general information; confirm your obligations with counsel.

CRM connections

  • HubSpot. HubSpot’s knowledge base describes ad conversion events triggered by lifecycle stage changes, available on Marketing Hub Starter, Professional and Enterprise. It sends the GCLID or hashed contact data, and requires enhanced conversions for leads with the Google Ads API method.
  • Salesforce. Google’s help center documents a Salesforce connection through Data Manager that imports changes to fields you choose, such as lead status or opportunity stage, on a schedule.
  • Other CRMs. Use a scheduled spreadsheet, an automation tool such as Zapier, or a direct API integration. Google’s FAQ says any system that stores lead information can be adapted, even a spreadsheet.

Common mistakes

  • The GCLID never reaches the CRM. The hidden field is missing on one form, a redirect strips the parameter, or the CRM field is too short.
  • Calls are ignored. Phone leads need call tracking or manual tagging, or your best leads never count.
  • Stages are vague. If salespeople mark leads qualified inconsistently, bidding learns from noise.
  • Uploads are too late. Long sales cycles can exceed the upload window. Send an earlier stage, such as qualified lead, as well as the closed deal.
  • Double counting. Leaving the form-fill conversion as a primary goal alongside offline stages muddies bidding. Decide which actions are primary.
  • Failed imports go unnoticed. Google’s Salesforce setup guide notes that an event that fails to import is not retried automatically. Someone must check.

Landing pages matter too. A focused page captures cleaner leads and more reliable identifiers; see landing page vs homepage for ads.

When to change bidding

Let offline conversions accumulate for several weeks before you switch bidding to them, so the system has enough data. Start by optimizing to qualified leads, which happen more often than closed deals, then move toward deal value once volume allows.

Questions we hear

What is offline conversion tracking in Google Ads?

It is the process of uploading events that happen after the click, such as qualified leads or closed sales recorded in a CRM, back into Google Ads so they appear as conversions and inform bidding.

How long do I have to upload an offline conversion?

Google’s help center says GCLID-based conversions must be uploaded within 90 days of the click. Its FAQ gives 63 days for conversions matched on customer data such as email.

Do I need a CRM for offline conversion tracking?

No. Google says any system that captures lead information can work, including a Google spreadsheet. A CRM makes the process far easier to automate.

What is enhanced conversions for leads?

It is Google’s upgraded version of offline conversion import. The Google tag captures hashed email or phone from your lead form, and later conversions are matched using the same hashed data.

Does HubSpot send offline conversions to Google Ads?

Yes. HubSpot can sync lifecycle stage changes as ad conversion events on Marketing Hub Starter, Professional and Enterprise, using the GCLID or hashed contact data.
